The Tool That Did The Work
Most agents use free AI tools, not their brokerage’s platform. Here’s what the data shows — and the 3-step audit to find what’s actually moving your business forward.
Open your phone. Look at the apps you actually used last week to make a living. Not the ones you signed up for. The ones you opened. The ones you tapped before your coffee was cold. Now ask yourself a quiet question. How many of those apps came from your brokerage?
If the honest answer is one or two, you are not alone. And the data is starting to catch up to what working agents have known for about a year.
What The Data Actually Says
A new industry survey of 435 agents, brokers, lenders, and proptech founders found that three out of four agents do their AI work through a basic chat box. Type a question. Read the answer. Decide what to do with it. The fancy phrase the survey used was standard chat interface. The simpler phrase is the one we all use. They are talking to a robot.
Fewer than one in 10 are using what the survey calls agentic AI — the kind that lives inside your software and takes action on its own. The promised future of real estate AI is, in fact, about 9 percent of the present. Research from First Page Sage confirms that real estate sits among the industries with lower agentic adoption, held back by limited budgets and data infrastructure that simply isn’t ready yet.
And the most-used tools are the free ones. The NAR 2025 Technology Survey found that ChatGPT leads agent AI usage at 58%, followed by Gemini at 20% and Copilot at 15%. Roughly two out of three agents said the model they reach for most often is the free version of one of those three. The same was true for almost half of brokerage leaders. The productivity is happening on the public internet, not on the company intranet.
Powerfact: The agent makes the AI useful. The AI does not make the agent. That order has not changed in 40 years of selling real estate, and it is not changing this year.
Why The Story Is Different Than The Numbers
Other surveys keep telling us that 97% of brokerage leaders report their agents now use AI, and that 82% of agents use AI to write listing descriptions — up from 58% just a year earlier. Those numbers are real. The brokerage AI rollout is real. The question is what the rollout actually accomplished.
A high percentage of brokerages have a logged-in license. A lower percentage of agents have a daily habit. A much lower percentage of agents have a measurable improvement in their pipeline, their close rate, or their per-listing time on market. That is the gap. It is not a scandal. It is just the difference between buying a tool and learning to use one.
Every real estate office in America already has a story like this. There is a treadmill in the garage. It has been there for two years. It works fine. It does not change the body that walked past it. The treadmill is not the issue. The walking is the issue.
What You Should Do This Week
Do not pick a side in the brokerage AI debate. Run a small, honest experiment instead.
Step one. Write down every AI task you completed last week. Listing description. Buyer email. Market update. Social caption. Prospecting script. Be specific. Add the tool you used and the time you spent.

Step two. Sort the list into two columns. Column A is tasks where the brokerage tool was the best choice. Column B is tasks where a free tool was faster, cleaner, or more accurate. Be brutally honest. Your sellers do not care how loyal you are to a logo. They care how sharp your listing presentation was on Sunday afternoon.
Step three. Pick the three tasks that pay the biggest dividends in your day, and lock in the tool that wins on each one. Whether that tool belongs to your brokerage, to a free public model, or to your own subscription is none of your competitor’s business. It is, however, very much your business.
Powerfact: Loyalty to a brand is admirable. Loyalty to a workflow that is making you slower is not. Tools serve the agent. The agent does not serve the tool.
The Trap To Avoid
There is a temptation — especially when your brokerage is pushing a new AI suite — to confuse activity with adoption. Logging in is activity. Producing a better listing presentation in less time is adoption. Generating a 700-word blog post in a tab nobody reads is activity. Sending a written disclosure to a seller about how their home will be marketed is adoption.
The same trap exists in reverse. There is a temptation to dismiss every brokerage tool because the free one feels easier. Sometimes the brokerage tool is in fact better for compliance, for accuracy, or for integration with your CRM. Test honestly. Use what works. Drop what does not. Repeat next quarter.
Where This Is Headed
The next 18 months will sort this out. Major platforms have already shipped their consumer-facing AI layer. Zillow launched a ChatGPT-integrated app in October 2025, Redfin launched conversational AI in November 2025, and Realtor.com launched its ChatGPT app on March 30, 2026. What is being built now is the agentic layer. AI that doesn’t just respond to prompts but acts continuously on behalf of agents without human initiation.
According to RPR’s 2026 survey, 68% of agents report saving at least one hour per week using AI, and 34% save over four hours weekly — with the biggest time savings coming from writing tasks, but the highest revenue impact coming from lead response automation. That last point matters. The agents who get ahead in 2027 will not be the ones who wrote the most listing descriptions. They will be the ones who automated the right responses at the right moments.
The agent who keeps a clean record of what actually saved time, kept clients informed, and moved deals forward will be the agent who picks the right tools in 2027. The agent who waits for someone else to declare a winner will be three quarters behind.
