You can probably see it on your sales floor right now. The market has slowed, your agents are working harder for less, and the people who used to pick up the phone without a second thought are suddenly finding reasons not to. They tell you they’re waiting for a better time. Maybe a rate cut, a shift in the season, anything that feels safer than dialing today. Here is the hard truth of real estate leadership: the market is not your agents’ biggest problem. The voice in their heads that says wait is.

Why Do Good Agents Freeze When the Market Gets Hard?

Talk to enough struggling agents and you notice something surprising: they rarely lack leads, tools, or training. What they lack is a way to quiet the mental games that talk them out of the work. Here are six traps pulling your people off their activities right now.

  1. They wait for the “perfect” time to prospect. Ask why they haven’t called their FSBOs and expireds, and you’ll hear “I’ll start when things pick up.” It sounds reasonable, but it’s really guesswork dressed up as strategy. While they wait for a moment that never arrives, the listing goes to the agent who called today.
  2. They analyze themselves out of the call. They open the lead list and start grading it: this one looks overpriced, that one’s been on forever; this one’s too far away. One by one, they cross names off until a full page of opportunity becomes a single call. By then they’re too drained to make it, so it becomes “I’ll call tomorrow.”
  3. They chase the market instead of getting ahead of it. In a shifting market, nervous agents shave a listing’s price a little at a time, always landing just behind where buyers actually are. It’s like a youth soccer team chasing the ball in a pack instead of running to where it’s going. The home follows the market down, sells at the bottom, and the seller blames the agent for the slide.
  4. They hide behind text and email. When a conversation gets complicated, your agent lets a text thread drag on for twenty minutes over something a two-minute call would settle. Terms get buried, tone gets misread, and deals stall over details a real conversation resolves fast. Text is a fine tool, but it becomes a hiding place when it replaces the harder call.
  5. They listen to the “siren song.” In Homer’s Odyssey, the Sirens lure sailors onto the rocks with an irresistible song. The modern version is the voice that romanticizes the career an agent wishes they had instead of the one in front of them. While that song plays, it quietly steals the present and stops them from doing the work that would actually change things.
  6. They take the slowdown personally. When calls go to voicemail and their number reads “spam likely,” agents treat the market’s silence as a verdict on their worth. Frustration turns into avoidance, and outreach dries up at exactly the moment it matters most. A slow market is a math problem and a mindset problem, not a personal insult.

None of these traps are about ability. They’re about the stories your agents tell themselves when the market gets quiet — and that is exactly where your leadership makes the difference.

Building Agents Who Produce in Any Market

You can’t lower rates, change the season, or make buyers braver. What you can control is the one thing that actually predicts an agent’s results: consistent activity. Strong real estate leadership in a slow market means moving your team’s attention off the outcome they can’t control and onto the behavior they can — we prospect on a schedule, we make the calls, and we don’t grade the market before we dial.

Here’s the analogy I share with our POWER AGENT® coaching members. The worst thing you can do in the stock market is try to time it; the people who win invest the same amount on a regular schedule and let consistency do the work, a discipline investors call dollar-cost averaging. Guessing the perfect day to call a FSBO is like buying a stock at the exact bottom — you’ll lose that game. Coach your agents to call on a regular basis and stop analyzing each lead, because the win isn’t any single call; it’s the rhythm of showing up every week.

Teach them to get ahead of the market instead of chasing it. On pricing, that means positioning a listing where the market will be in thirty days, not where it was thirty days ago. On prospecting, hand them the words — the voicemail and FSBO scripts that earn a callback — plus the mechanics that remove friction, like a rotating number so calls don’t get flagged as spam and a quick text after every voicemail.

Then hold them accountable to the activity, not the result, tracking calls made and conversations had rather than only listings taken. Model it yourself: the best producers I know still get coached every single week, because a good coach keeps their eyes on the work when the market tries to pull them off it. And protect their heads — help them silence the song that says the grass is greener in some other version of their life, because that is the quiet core of real estate leadership: keeping your people in action long enough to win.

In a slowdown, the winners aren’t the most talented agents; they’re the most consistent ones, the people who keep making calls while everyone else waits for a sign. You have more influence over your agents’ results than any interest rate does, so use it. Set the tone this week, get your people back on the phones, and coach the mindset as hard as you coach the skills.
